What happened
The owners had ₹42 lakh capex and a Nagpur lease. They originally planned a generic North Indian casual dine; 'too many of those', they later realised. The Forkcast cuisine demand heatmap for Nagpur flagged Saoji as the strongest demand gap, with 2.1× search demand and only 0.6× listing density.
Pivoted format and cuisine 3 months pre launch. Saoji trained chef hired from Nagpur's old market belt. Marketing positioned as 'authentic Saoji at the cost of casual North Indian'.
Restaurant broke even in month 7 vs the model's month 12 estimate. By month 10, was running at 110% projected revenue.
